A property in operational difficulty rarely has one cause. Staffing, process, standards and morale tend to decline together, each making the others worse — which is exactly why an outside, independent diagnosis moves faster than another internal review.
Stabilise first. Then rebuild. In that order, always.
When a hotel, restaurant or venue is genuinely struggling, ownership needs an accurate, independent picture quickly — not a lengthy internal review conducted by the same team whose decisions produced the current position. We assess the operation as it actually runs, department by department, and identify where process, staffing structure or standards are the root cause rather than the symptom.
This is deliberately practical, not theoretical: the output is a prioritised set of interventions ownership can act on immediately, distinguishing what needs fixing this week from what can wait until the operation has stabilised.
Operational restructuring done badly strips out process indiscriminately and loses the parts of an operation that were genuinely working. We work department by department — front office, food and beverage, housekeeping, back-of-house — to identify what to change, what to reinforce, and what to leave alone, then write the standards and deliver the training needed to hold the new structure once it's in place.
Where the situation calls for specialist financial or insolvency expertise beyond hospitality operations itself, we work alongside qualified external accountants rather than overstepping into advice we're not licensed to give.
